C2 Project Problems Diagnosis and Solution

Course Introduction

Studies show that project failure rates greatly supersede success rates. This is especially true in business investment projects and product RD projects, where average success rates are no higher than 30%. Investigation attempts into the reasons for this have been fraught with difficulty, because these types of projects exist in internal and external environments that are unstable and full of disturbances. Besides, traditional functional organizations often impede cross-departmental operations and communications efficiency. And the lack of common project management language, process and control methods, cause many problems in project execution.

Enterprises who want to improve project success rates, not only carry out internal review meetings, but often hire external experts to give objective, third party diagnoses and solutions. However, looking at past cases, experts may be able to help discover problems and recommend solutions, but often cannot get project team members' unanimous agreement, or enterprise top managers' acceptance and buy-in. The main reason is because these experts often neglect the importance of participation by the parties involved; in defining problems, analyzing causes, and developing solutions.

This course is a practical workshop based on enterprise project problems improvement needs. It is targeted at enterprise project managers' 5 main processes' 5 main problems. Through teams discussions and using effective problems analysis tools, problems are systematically analyzed for actual causes and assessed for actual impacts. Scientific assessment methods are used to compare problems, solutions and their related importance. Lastly, team members' opinions are integrated into a unanimously agreed 'Enterprise Project Problems Solution Proposal', in order to obtain top managers approval and support of the improvement plan.

  • Consult objective statistics to understand general project failures phenomenon and possible impacts.
  • Discuss how to use project scope, time, cost and quality to define project success KPI.

2 Project Management 5 Main Problems Diagnosis
  • Based on project management 5 main dimensions, systematically define project potential problems types, sources, priorities and levels.

3 Project Management Problems Diagnosis Methods and Tools Exercise
  • Introduce and explain problems breakdown structure tools use and case studies, including Fishbone and FMEA.

4 Case Study (1): Project Problems Root Causes Analysis and Discussion
  • Use Fishbone to practice analyzing and structuring existing project's problems occurrences, impacts and reasons.

5 Case Study (2): Project Problems Solutions Generation and Discussion
  • Use FMEA to practice assessing problems occurrence probabilities,  impact levels, detectable characteristics, and define solutions priorities.

6 Project Problems Impacts Assessment and Action Plan
  • Use the provided 'Impacts Assessment Report' template to practice assessing project problems impacts and adjust action plans.

  • Each team presents and explains the exercises' results
